Internal AI transformation for education
01. Challenge
An Ivy League University nearing completion of its secure, internal generative AI system lacked a clear narrative, messaging strategy and tailored training to encourage adoption among its diverse audiences—students, faculty and staff—each with varying levels of AI familiarity and comfort.

02. Services
We assembled a cross-functional team of I/O AI consultants and change management experts from our United Minds division to deliver:
- Narrative Development: We engaged stakeholders through workshops and community focus groups to craft a narrative reflecting university values, community aspirations and key concerns.
- Community Engagement Framework: Our team conducted intensive persona-building workshops, shifting from role-based demographics to personas defined by AI attitudes and skills. We mapped university communication channels and developed targeted messaging strategies.
- Training Toolkit: We created comprehensive resources including "train-the-trainer" guides, prompt workbooks, 100+ tailored sample prompts, slide templates and key messages to consistently reinforce the core narrative.


03. Solution & Impact
Our agile approach rapidly shaped university communications, allowing immediate adoption of the new narrative and engagement framework. With the finalized training toolkit, the school’s leaders empowered decentralized training and experimentation, embodying collaborative, community-driven values and accelerating AI adoption across the institution.
